Training an AI voice agent on your menu isn't a one-click import, and any vendor who tells you it is has never watched a real Friday call go sideways. The base menu is the easy 20 percent. Start with the structured menu, not a photo

The foundation is your items, sizes, and prices in a form the system can read. A POS export or a clean CSV beats a PDF, and a PDF beats a photo of a laminated menu with three years of marker corrections on it. The reason isn't laziness — it's that every ambiguity in the source becomes an ambiguity on the call. If "Large" means a 16-inch pizza in your POS but a 14-inch in your online listing, the agent needs one clear answer, not two conflicting ones.

Modifiers and combos are where the real work lives

Base items are simple. The complexity is in the modifiers: sizes, toppings, sides, sauces, temperatures, substitutions, and the combos that bundle them. The hard part is that a lot of your modifiers were never written down. "Extra crispy," "light sauce," "well done," "on the side," "make it a combo" — these exist verbally between your order-taker and your kitchen, and nowhere on paper. The agent can't infer them. You have to enumerate them, and you have to say how each one maps to a real ticket the kitchen reads. "No cheese on the second half" is a specific modifier, not a note in the special-instructions box.

Teach it the nicknames your regulars actually use

Customers don't order off the menu you wrote. They order off the menu in their heads. "The usual," "a number three," "the big one," "gimme a Sinatra" — every restaurant has a vocabulary its regulars use that appears nowhere official. These are aliases, and mapping them is some of the highest-value training you can do.

You already know most of them. Ask the person who's answered the phone for two years; they'll rattle off a dozen without thinking. Add those as aliases up front. Then let the rest surface naturally: when a caller uses a phrase the agent doesn't recognize, it shows up in your transcripts, and you add it. Over a few weeks the alias list gets genuinely good. This is ongoing work, not a one-time task, and it's the difference between an agent that feels like it knows your shop and one that makes every regular repeat themselves.

Upsell rules: say what, and say when to stop

An agent can suggest a drink, a side, or a size bump, and a well-placed suggestion is worth real money over a year. But an agent that upsells on every single item is annoying, and annoyed callers hang up. So this is a rules decision, not a "turn it on" decision.

Decide the specifics: which items get a suggested add-on, what the suggestion is, and how many times per call it's allowed to try before it drops it. A single, relevant prompt — "want to add a drink for two dollars?" — lands fine. Three of them in one order makes people feel worked over. Set the ceiling low and let the data tell you whether to raise it. Measure your own attach rate before and after; don't take a vendor's number for it.

There's a real distinction worth understanding. Structural changes — a new item, a renamed dish, a price update — mean editing the menu the agent trains on. But the day-to-day stuff should be live controls you flip without retraining anything:

Keeping it in sync after go-live

A menu is a living thing, and the agent's copy of it drifts from reality the moment you change a price and forget to update it. Two things keep them aligned. First, a live POS connection carries price and availability changes automatically, so the agent quotes what actually rings up. Second — and this matters more than people expect — the connection has to be deep enough that a menu change in your POS reaches the agent, not just orders flowing the other way.

Where there's no automatic sync, you're the sync. That means a habit: when the menu changes, the agent's menu changes in the same motion, the way you'd update a printed board. It's a two-minute task if you do it in the moment and a frustrating cleanup if you let a week of edits pile up.
